商业模式设计应能保障“夺桥先锋连”弹药供应充足,激励其舍命进攻。赚到钱固然是好事,问题是锅里肉怎么分?这要预先“说好的”,这正是商业模式设计的核心。企业内部商业模式是发展战略规划的保障机制。企业成长经历多个发展阶段,其内部商业模式时效通常比企业管理制度要短,商业模式应跟随阶段发展目标变化做出及时调整。如何设计企业内部商业模式?

按照传统的内部利益圈理论,有的部门负责烧钱,有的部门负责赚钱,要维护企业利益边界,就必须妥善解决圈内各部门利益分配机制。

非平台型企业外部利益圈内交易成本受到强利益博弈和弱利益博弈制约。而好的商业模式应该能够降低利益圈内交易成本。有没有交易成本更低的利益圈呢?

我们根据操盘经验,设计了平台型企业外部利益圈。以整个业务平台对外部客户、供应商、公共服务商形成交易关系。业务平台成员因互补互利动机而组成“盟友利益圈”,对外交易利益由平台内供货企业独享,同时平台其他伙伴也分享到增值效益,譬如产生关联消费。平台成员之间的共同利益远大于相互博弈利益,明显降低了盟友圈内部交易成本。平台战略理论认为盟友圈内除了产生增值效益,甚至有机会产生边际效益递增,即所谓“1+1>2”效应。起码在逻辑上,平台型企业外部利益圈交易成本比非平台外部利益圈交易成本更低。
